01 / 03 What Teho is How it works Privacy posture
Evidence-led work redesign

AI was meant to make work better.
Why does everyone just feel busier?

Because companies are bolting AI onto broken work. Teho shows you what to redesign first: what to stop, what to simplify, where AI actually belongs, and whether the changes are releasing real capacity.

Privacy-first by design. Bounded study scope. Team-level reporting. No productivity scoring.
Evidence-led work redesign

See which team work patterns are worth changing
before you buy more AI.

Teho gives leaders a team-level picture of where time and cost concentrate in the work we can safely evidence, and an evidence-based plan of what to change.

Typical pilots surface 4–6 FTE of capacity opportunity in the observed function. Sized in writing; not guaranteed savings.
Evidence-led work redesign

See how work really works.
Fix what matters. Prove what changed.

Teho shows where time and cost concentrate in the work we can safely evidence, which workflows should change first, and whether redesign, automation, or AI is creating measurable value.

01 · VALUE

Four questions every leader is under pressure to answer.

Boards want evidence, not vibes. Teho answers each.

Q · 01

Where are time and cost really concentrating?

An evidence-led Work Profile Map shows the team patterns Teho can safely evidence, which activities create value, and which ones are absorbing capacity.

Q · 02

Which workflows are worth changing — and in what order?

A ranked portfolio across stop, simplify, automate, AI-enabled, keep human-led. Each with a benefit, an effort estimate, and a place in the queue.

Q · 03

Where will AI actually create value — and where will it not?

Most things don't need AI; some do. The portfolio is honest about the difference. If simplification or automation is enough, we say so.

Q · 04

How will we know it's working a quarter from now?

A quarterly Pulse readout shows whether low-value load is falling, whether change is landing, and what leadership should decide next.

02 · WHAT YOU GET

Three key deliverables built for decisions.

The Study readout gives leadership the evidence, the ranked opportunities, and the role-level implications needed to decide what should change first.

SPONSOR · MID-MARKET LOGISTICS · COO

"We spent eight months and hundreds of thousands on experiments that didn't move a number. Teho took six weeks and gave us a priced evidence base for where to focus, with a razor sharp plan."

Sponsor note · Study pilot, 2026
04 · WHY NOW

The expensive bit isn't the AI. It's not knowing what to point it at.

AI strategy is guesswork without evidence of how work really happens. Teho gives leaders that evidence in six weeks.

A six-week work-pattern study now is worth more than a year of vendor demos. That's the bet.

Teho is built around that bet. We study the work proportionately, at team level, and hand back the one thing that's missing: a board-defensible read on where time and cost are concentrating, and what to do about the three biggest items.

See how a Study runs

Before a change. After a change. The two moments Teho is built for.

A Study earns its keep at the inflection points — when leadership is about to commit to a redesign, and again once the redesign has shipped. The picture before tells you what to change. The picture after tells you whether it landed.

→ Before the change

Use Teho to find the evidence that decides what to change.

A board is asking the COO to defend an AI spend, a redesign, or a productivity case. The transformation budget is real, the pressure is real, and the existing answers don't survive a finance review. Study produces the evidence base before the next quarterly cycle commits.

  • Mid-market UK services, function of 20+ in scope
  • An identified function, sponsor, and business question
  • Skilled work is spread across 6+ SaaS systems
  • Genuine appetite to redesign, not just to instrument
→ After the change

Use Teho to prove the change landed and the work actually shifted.

A redesign has shipped, an AI tool is in place, a process has been re-cut. Pulse re-measures against the Study baseline so leadership can see whether the shape of the work moved — and where it moved to. If the picture didn't shift, that's also a finding. Better to know now.

  • Study baseline already on file
  • A specific change to test — not a vague "check in"
  • Quarterly cadence agreed with the sponsor
  • Willingness to act on a flat or negative result
05 · PROTECT & GROW

Not all work is equal. The Work Mix shows what to protect, improve, reduce or remove.

Every observed activity is also classified by the kind of work it is. The Work Mix shows how much time sits in high-value judgement, how much is useful execution, and how much is coordination drag or avoidable burden.

Read left-to-right as a decision spectrum: protect → improve → reduce → simplify → remove.

06 · DECISION ROUTES

Every opportunity gets one of five routes.

Most workflows don't need AI. Some shouldn't be done at all. Teho stays honest about which is which.

ROUTE · 01
Stop

Work that no longer earns its place. Reports nobody reads, approvals that change nothing, meetings with no decision.

EG · The mid-week review that no one acts on.
ROUTE · 02
Simplify

Work that matters, but has become heavier than it needs to be. Fewer steps, clearer owners, less ceremony.

EG · Sixty-minute reviews that should be a written update.
ROUTE · 03
Automate

Rules-based work that moves between systems. Moving, formatting, reconciling, exporting. No judgement required.

EG · Reconciling CRM, billing and finance every Monday.
ROUTE · 04
AI-enabled

Work where AI can do meaningful lifting — either alongside a human or on behalf of one.

EG · CSM renewal summary, AI-drafted and human-approved
ROUTE · 05
Keep human-led

Work where the human contribution is the value. Relationship, trust, coaching, judgement, and decisions under uncertainty.

EG · Renewal conversation with an at-risk strategic account.

Every Study readout names the route per opportunity, with the reasoning behind it. Most candidates don't end up on the AI-enabled route — and the ones that do are sized against realistic productivity gains, not vendor claims.

07 · STUDY METHOD

Six weeks. One business question. Real evidence.

A Study is fixed-scope from week one. The business question gets named in the first scoping call; everything else is downstream of it.

WEEK 1
Scope
Agree the business question, team, signal set and success criteria. The non-capture appendix names what we will not look at before any signal is collected.
WEEKS 2–5
Observe
A Teho agent is deployed centrally to agreed devices. Four working weeks of approved work-pattern capture, with client exclusions and cohort thresholds set before rollout.
WEEK 6
Readout
Three high value outcomes delivered and pressure tested. A 90 minute leadership playback and path to Pulse in 90 days.
08 · TRUST

Controlled capture. Team-level evidence. No productivity scoring.

Teho is designed to answer operating questions without creating individual rankings, leaderboards, or manager-facing activity feeds. Scope, capture settings, exclusions, cohort thresholds, and retention are agreed before the Study begins.

What the agent does

A Teho agent is deployed centrally to the agreed devices. It captures the approved work-pattern signals for that Study and does not include keystroke, credential, microphone, camera, audio, video, or open-ended device-history capture paths.

P · 01
Purpose-led
Every Study starts from a defined business question. No open-ended monitoring. No "and let's see what else turns up." The purpose constrains the signal set; the signal set constrains everything downstream.
P · 02
Minimum capture
Capture is limited to the agreed Study scope. Non-work activity is out of scope, and clients can define applications, keywords, time periods, and other exclusions upfront.
P · 03
Optional evidence by agreement
Richer evidence is optional and only used where it is needed to answer the business question, with explicit client approval and visible configuration before deployment.
P · 04
Team-level reporting
Reporting is designed for team or workflow-level operating insight. Minimum cohort thresholds suppress slices that are too small. No individual score, leaderboard, or supervisor-facing activity feed.
P · 05
Client-controlled
Deployment scope, capture settings, consent posture, reporting audience, subprocessors, transfer paths, retention, and deletion are agreed upfront and held stable unless a formal change is approved.
09 · BOUNDARIES

What Teho is not.

If any of the below was on your shortlist, we are the wrong call.

Per-person productivity scoring
Outputs are aggregated at team or workflow level. Cohort thresholds enforce suppression. No rankings, no leaderboards, no "performance" outputs.
A process-mining platform
Process mining gives you event logs. Teho gives you a leadership-readable Work Profile Map, a ranked portfolio, and a role-redesign recommendation: what should move, change, or stay human-led.
Generic AI consulting or workshop theatre
No frameworks. No matrices. No retainer that meanders. Each Study is six working weeks, fixed scope, and the deliverable is a decision the board can defend.
Implementation outsourcing or body-shopping
We don't build the automations. We name them, size them, sequence them, and hand them to your team or a partner you trust.

If your shortlist contains any of the above, the right product is not Teho. We're happy to point at the better-fit operator — there are several, and we know who they are.

12 · QUESTIONS

The questions every COO asks on the first call.

How is this different from process mining we already paid for?

Process mining is a tool: it gives you per-event logs, system by system. Teho is a service: we use approved work-pattern signals, including event data where useful, to produce a human-readable map of the work pattern, priced and ranked.

If you already have process mining, Teho sits above it. The WPM is the leadership-readable layer the tool does not produce, and the portfolio is the prioritisation it cannot make for you.

Do we have to install anything? Track time?

A Teho agent is deployed centrally to the devices in scope by your IT team, typically through managed deployment. No timesheets, no individual productivity scores, no new SaaS for the team to roll out.

The agent captures only the work-pattern signals approved for the Study. Optional evidence, including screenshot or semantic capture modes, is used only where explicitly agreed. There are no keystroke, credential, microphone, camera, audio, video, or open-ended device-history capture paths.

Read how Activity Analysis works.

What does "team-level only" mean in practice?

Cohort thresholds enforce aggregation. Cells below threshold are suppressed rather than thinned out. The output is a team-level Work Profile Map and opportunity portfolio, not a per-person score, ranking, leaderboard, pace metric, or activity feed.

Procurement, InfoSec, privacy teams, and works councils can review the capture policy, threshold logic, deployment manifest, and assurance materials before deployment.

Read how a Study works.

Why six working weeks? Why not faster?

Four working weeks of observation is the minimum to capture month-end cycles, weekly rhythms, and the variance between them. Anything shorter produces a shape that is too easy to dismiss as an unusual week.

Week 1 sets the business question, deployment scope, capture settings, exclusions, and success criteria. Weeks 2-5 study the work pattern. Week 6 turns the evidence into a leadership readout.

What's the typical fee, and what drives it?

Studies are £25k–£45k fixed fee, depending on the size of the function in scope, the system landscape, and the deployment-control choices needed for the Study. The fee is named in the scoping call and fixed at signature.

Pulse is £60k–£180k annually, depending on cadence (quarterly is standard) and how many functions are tracked.

Who do you build with — and who don't you?

UK services functions of 20+ in scope, with skilled work spread across several systems. COO, Head of AI, Head of Transformation, or functional operations leaders are typical sponsors.

We pass on engagements where there is no business question, no sponsor empowered to act, or where the buyer wants per-person scoring, disciplinary tooling, or open-ended monitoring.

How do we know it actually worked, a quarter later?

That is exactly what Pulse is. Every quarter against the Study baseline: is low-value load falling, is the change landing, and where should leadership look next. One decision per quarter, not a dashboard.

If the picture isn't moving, that's also a finding — and we'd rather you knew it than discovered it at the next budget round.

What happens to the data after the engagement?

Retention is agreed before deployment and written into the control pack and DPA. Optional evidence, if enabled, can have its own retention setting. Observation data is deleted after the agreed retention window, with destruction evidence available on request.

For Pulse, the baseline and any ongoing data-flow choices are named in the DPA and deployment-specific control pack before the recurring check-in begins.
